Quality Built Into Every Sprint — Not Bolted On Before Launch
QA as a final phase is a myth that costs you in production bugs, emergency patches, and user trust. We integrate automated testing and structured manual QA into every sprint so quality is a continuous property of the codebase — not a last-minute gate.
| Pain Point | QA as a Final Phase | Hardened Soft |
|---|---|---|
| Bugs found late cost 10x more | QA sprint at the end discovers architectural issues too late to fix cleanly | Testing integrated from sprint one — issues caught when the cost to fix is hours, not weeks |
| No regression safety net | Manual testing repeated every release, humans miss things under pressure | Automated regression suite runs on every commit — breakage is caught before it reaches staging |
| Tests no one maintains | Brittle Selenium scripts that break on every UI change | Test architecture designed for maintainability — tests that don't break on every refactor |
| Performance problems in production | Load testing happens once before launch, never again | Performance benchmarks tracked per sprint — degradation caught early, not at 3am |
| Security vulnerabilities ship | Security audit happens at the end, or not at all | SAST, dependency scanning, and basic penetration test scenarios in every pipeline |
| No visibility into test coverage | Unknown coverage, unknown confidence | Coverage reports, test run dashboards, and flakiness tracking built into the CI pipeline |
| E2E Testing | Playwright, Cypress |
| Unit / Integration | Jest, Vitest, PyTest, Supertest |
| Load Testing | k6, Locust, Artillery |
| Frontend Performance | Lighthouse CI, Web Vitals, Bundlesize |
| SAST / Security | Snyk, Semgrep, CodeQL, OWASP ZAP |
| CI Integration | GitHub Actions, GitLab CI, CircleCI |
| Test Management | Jira, TestRail, Notion (per client preference) |
| Coverage | Istanbul / V8, Coverage.py, Codecov |
We define the test strategy, select tooling, and establish the CI/CD quality gates. Coverage targets are agreed. The test infrastructure is set up alongside the application infrastructure — not after.
New features ship with unit and integration tests. E2E tests are added for every new critical user flow. Automated regression runs on every PR. Manual exploratory sessions happen mid-sprint, not at the end.
Sprint-level QA sign-off checklist completed before any production deployment. Performance benchmarks verified. Security scans pass. No green deploy without a green QA gate.
Full test suite transferred to your repository. Test strategy document, coverage reports, and pipeline configuration handed over. Your team inherits a tested, documented codebase — not a black box.
Yes. We start with a test audit — coverage assessment, existing test quality review, and CI pipeline review. We then prioritize coverage for the highest-risk, least-tested parts of the codebase and work outward from there.
Playwright for most new projects — better multi-browser support, faster execution, and a more maintainable API. Cypress if the team already has significant investment in it or prefers its debugging experience. We document the reasoning in the test strategy.
Coverage percentage is a proxy metric, not a goal. We target meaningful coverage of business-critical paths and high-risk areas. Typically 70–80% line coverage for backend services, with 100% coverage on payment flows, auth logic, and data mutation endpoints.
We integrate OWASP Top 10 test scenarios and automated security scanning (Snyk, Semgrep, OWASP ZAP) into the CI pipeline. Full third-party penetration testing requires a specialist — we can recommend vetted firms and prepare your application for their engagement.
QA is not a separate phase at the end of a sprint. Test authoring happens alongside feature development. Exploratory testing sessions happen mid-sprint. The sprint demo is only shown on a build that has passed all automated gates and the QA sign-off checklist.
